District Planning & Implementation Process
Objectives and draft agenda for the district implementation planning meeting with Once.
The Once program team will meet with district stakeholders to discuss best practices for successful program implementation.
The objectives of the district implementation planning meeting are to:
- Understand the district’s vision and expectations with regard to Once implementation
- Plan for the logistics of launching the program
- Prepare and plan for program implementation and support

District Goals — How does Once align with the district’s goals?

Factors to Consider (by District or School Leader):
- Participating schools: All elementary schools or a smaller subgroup of elementary schools?
- Participating students: All students or a smaller subgroup of students?
- Selection process: universal screener or other assessment?
- Process and criteria for addition or removal of students from program during the year
- Participating grade levels: Pre-K, K, other?
- School point person: Role definition and responsibilities; possible candidates
- Once instructors: Role definition and responsibilities; possible candidates; impact on current responsibilities when taking on the role
- Master schedule: Expectations for scheduling within the school schedule; timing (impact on student day); location for Once instruction
- Resource allocation: Tech tools for instructors; district and school access to Once data portal

Planning Logistics for Launch
District: Choose Launch and Training Dates
- Training should be scheduled as close to the launch date as possible.
- The number of students must be assigned to each instructor by the start of training.
- Ideally, specific students who are going to participate will be identified by the start of training.
Principal: Kick-Off / Roll-Out Process
- Presentation to invited principals of schools in the district
- District involvement in session
- Inclusion of voices of early adopters (point person, principal)
- Introduction to Once
- Information for principals as to what to expect for implementation logistics and support
- One-on-one principal/point person planning sessions
- School-specific planning meetings to prep prior to training
Classroom Teachers: Kick-Off / Roll-Out Communication Process

Post-Launch Implementation Support
Schedule dates for quarterly data review for the district. Schedule dates for monthly/quarterly follow-up in-person and virtual support for schools:

- In-person training for previously trained instructors needing support
Monthly / Quarterly Implementation Progress & Support Meetings
The Once team will meet regularly with district leaders, including the district point person, to review progress with the implementation plan, assess current data in terms of meeting implementation goals, troubleshoot obstacles to providing consistent Once instruction, and make any necessary changes to the implementation.
